Scaling

The founder can sell it. Why can't anyone else?

Founder credibility is not a sales process. It is a substitute for one, and it stops working the moment it is not in the room.

Founder-led sales works for reasons that do not transfer: credibility the buyer extends to the person who built the thing, context no document captures, and the authority to make a promise on the spot. Hiring a salesperson does not transfer any of it.

This is the single most common scaling failure, and it is almost always misdiagnosed as a hiring mistake. The company concludes it hired the wrong person, hires a more impressive one, and gets the same result more expensively.

What the founder is actually doing

Watch a founder sell and you will see them do four things nobody wrote down.

They qualify in the first four minutes, on instinct, and politely disengage from bad fits without it ever looking like a disqualification. They answer objections with context no one else has — why the product works the way it does, what was tried instead, what the roadmap really is. They make commitments on the spot, because they can. And they get a hearing in the first place, because of who they are.

A new seller has none of that. So they do the only thing available: they describe the product and hope. That is not a motivation problem.

What has to exist before the second seller

  • A written ideal customer profile with exclusions. Not just who to pursue — who to walk away from, and the signals that say so early.
  • A discovery method, not a question list. What to ask, what a good answer sounds like, and what to do when the answer is bad.
  • The objection corpus. The twenty things buyers actually say, and the answer the founder gives to each, written down. This is the single highest-return artifact and it usually takes a week.
  • Buyer-facing evidence that is not the founder. Whatever proof survives being emailed to someone who has never met you.
  • Defined commitment authority. What the seller may promise without asking. Undefined, they either overpromise or stall every deal.
  • A handoff into delivery. What was sold has to reach the people who deliver it, intact.

Coaching and system design are different work

Worth stating plainly, because it determines who you hire next. Coaching improves a person's execution of a system that exists. System design creates the thing being executed. A sales coach brought into a company with no documented process will produce a more confident seller improvising the same way.

The practical sequence: document what the founder does before hiring the person expected to do it. The founder is the only source for that material, and the extraction takes days, not months.

If you are about to make a first commercial hire and none of the six artifacts above exists, build them first. The alternative is paying someone to reverse-engineer them from scratch while carrying a number.

Building those artifacts before the hire is the substance of a Foundation Build. Running the build-out alongside your team, including the hiring and coaching, is Fractional Commercial Leadership.
